Choosing an HRMS in India: a 12-point checklist for growing companies
Most growing companies start HR on spreadsheets, a payroll tool and a lot of email. Somewhere between 30 and 100 employees that setup starts to break: payroll takes days, leave balances are disputed and nobody trusts the headcount report. That is usually when founders start looking at an HRMS.
Every demo looks impressive. The real test is whether the system fits Indian compliance, your way of working and the company you will be in three years. Use these 12 points to compare options.
1. Indian statutory payroll
The HRMS must calculate PF, ESI, professional tax, labour welfare fund and TDS correctly, and produce the outputs you file: the PF ECR, ESI reports, Form 16 and quarterly 24Q data. Ask the vendor to run one month of your actual payroll in a trial.
2. Readiness for the labour codes
The labour codes, in force since November 2025, change how wages are defined, require appointment letters for every employee, extend gratuity to fixed-term staff after one year and require wages on exit within two working days. Ask how the system handles each of these, especially the 50 per cent wage rule. Our guide to the new labour codes explains the changes.
3. Multi-state support
If you have, or plan to have, employees in more than one state, check that professional tax, labour welfare fund, holidays and leave rules can be set per location.
4. Attendance that matches how you work
Office teams, field staff and shift workers need different methods. Look for biometric and face recognition device integration, GPS-based attendance for field teams, mobile check-in, shift rosters and automatic overtime.
5. Configurable leave rules
You should be able to set up every leave type with its own accrual, carry-forward, encashment and approval rules without asking the vendor to write code.
6. Employee self-service and mobile apps
Adoption depends on employees. They should be able to download payslips and Form 16, apply for leave, submit tax declarations and raise queries on a phone. Ask for the app and try it yourself.
7. Onboarding and documents
Digital offer letters, e-signatures, document collection and a central document store save hours for every new joiner and give you a clean audit trail.
8. Performance management
Even if you only need payroll today, check whether goals, reviews and feedback can be added later on the same platform, so you do not end up with three disconnected tools.
9. Reports and analytics
Headcount, cost, attendance and leave dashboards should be available out of the box, with the ability to export data and build your own reports.
10. Security and data protection
Employee data includes bank details, salaries and identity documents. Look for role-based access control, audit logs and clear data hosting and backup practices, and ask how the vendor supports your obligations under India's Digital Personal Data Protection Act, 2023.
11. Implementation and support
Ask who will migrate your data, set up salary structures and train your team, and how long it usually takes. Check support hours and response times, especially around payroll dates.
12. Total cost and scalability
Compare the full cost over three years, including implementation, per-employee fees, add-on modules and price changes as you grow. Our HRMS vs spreadsheets cost comparison shows how to weigh this against the hidden cost of manual work.
How to run your evaluation
- Shortlist two or three systems that pass the compliance questions
- Run a trial with real data from one payroll month
- Ask a manager and two employees to use the self-service app for a week
- Speak to an existing customer of a similar size and industry
- Agree the implementation plan and support levels in writing before you sign
